What is the right amount of detail to include in your business plan?

Enough to give your board and ownership group the confidence to approve and invest, and enough to manage progress and performance to hold management accountable and trigger mid course corrections that will occur. Radar is the most important board function. When I teach I use the following slide: Well-run organizations have the ability to look at data, events, trends, new technology, customer needs, and the like. They match that to company mission, vision, values and look for opportunity to react early and take advantage of opportunity as early adapters. They look at the same data and position the company to thrive or weather a coming storm. Strategy need to be a breathing, accountable process. Data, impacts, feedback, are needed markers.

The purpose of the business plan is to intrigue the reader enough to continue the discussion in more depth. Depending on your audience, as well as your industry, stage, etc., that will require a different amount of detail. Also, everyone has an opinion on what makes a great plan, and that advice is often in conflict. You can spend months or more refining a plan and never getting the "it's perfect" moment, so remember the objective to have enough to get your target audience interested in learning more.

Your ultimate internal audience is the BOD to get it approved who expects to see a high level BP. No need for micro details but keep them ready in case a query comes up which often does.

In my experience, having taught business planning for start ups, it truly becomes a roadmap. It keeps you on track to achieve the success you are setting out to accomplish. It also a valuable tool for gathering funding to get started. While working on your plan, figuring out your business or service, who will be your target client, what sets you apart, the marketing and costs, will let you know if you really have a good plan. Is it actually doable and will it be profitable. You may have to do several revisions to make it a viable plan. Without a plan it is just an idea!

A business plan will be different for each company based upon the goals of that organization. I think there are many ways to manage a company’s impact on the community beyond profits and losses. The human impact considers the actual work done and contribution made to bettering society. I believe a company should come back to serving first and a strong business plan would consider this important perspective while developing the strategy to execute and grow.

Incorporate a section on sustainability and social responsibility. Discuss your commitment to ethical practices, environmental sustainability, and social impact.

When crafting a business plan, there's no one-size-fits-all format. Tailor it to your goals, audience. Key components include executive summary, company description, market analysis, products/services, marketing strategy, operations plan, and financial projections.

That format is indeed the most common and complete. Whatever the purpose of your plan be sure to put plenty of effort into each section. Your projections should include optimistic, a realistic and a pessimistic scenario. Unless you’ve been in business long enough to know what your next few years should look, like your “realistic” scenario will probably be optimistic because entrepreneurs are by nature cockeyed optimists. Make sure that your financial projections include a P&L, balance sheets and cash flow. Use the SBA’s form for the first 12 months. Any negative balances in any month is the amount of additional investment you’ll need. Outside investors want to see your money’s at stake and that your business always has positive equity.

Following a standardized format for your business plan is key. It not only ensures you cover all vital aspects but also offers clarity and coherence to your document. With a structured approach encompassing sections like the executive summary, market analysis, and financial plan, your plan becomes more accessible and navigable for both you and your audience. Leveraging templates or software further streamlines this process, aiding in a more comprehensive and well-organized business blueprint.

I found a number of software packages that can help in building your business plan and providing a standard format. Having a ESG component is a good idea.

If you cannot talk to investors directly and explain your business, answer their questions you will not get their money. Investors invest in people not business plans or decks. They need to trust you. Trust you to operate and succeed in the business. Have you done this before? When? How? How do I get my money back?

Sometimes I come across situations where entrpreneurs are looking to add fancy words to their business plans just like they may have read in fortune 500 annual reports or template business plans on the net. However, the best business plans are also very simple and clear to understand. They always tell a story, explain the opportunity in a very simple manner, explain the problem, the solution and how the entrepreneur to expects money executing it.

It is so common today to hear about a company's BHAG or Big Harry Audacious Goal. While it is great to set and share your stretch goals, it is not good to share something that you have no idea if you can actually achieve. If you are going to set and share a BHAG, you need to take some time to apply the "SMART" test to it. Is the BHAG Specific, Measurable, Achievable, Realistic, and Time Bound. The factors in the middle are most important in assessing your BHAG. Is it Achievable and Realistic? Being a stretch goal there is always some leap of faith involved. But if you have not taken the time to reverse engineer what it would take to actually achieve it and assess if that is realistic, then you probably should not be pitching it.

A successful business plan adheres to realism and honesty. It builds trust, ensuring effectiveness, yet strikes a balance, showcasing strengths and opportunities. Follow a standard format.

This is especially true when it comes to your year 1-5 goals and your financial projections. Often I suggest my clients start their financial projections with a bare minimum approach - what is the low side of what you need to make, that keeps your business sustainable and successful.

Business plans are absolutely a mix of art and science. From the art of setting crazy (but hopefully realistic) goals, to the science of mapping out a strategy for achieving them, I think the challenge is not leaning too heavily into the wrong side of the equation. Many plans get derailed because they become too much of a brainstorming, dreaming big workshop, but fail to take those dreams and map out a way forward. Others stay on the strategy side, setting out a roadmap that can be followed, but never stretches the organization to do bigger or better, or think outside the box. There's no magic bullet answer, the key is to balance goal setting that stretches you to be better, with a healthy and measurable pathway to accomplish those goals.

A business plan, or strategic plan, is not the end product. It is part of an ongoing iterative process. The word strategy comes from the Greek word strategia - which originally related to a military officer's command over the field of battle. It implies ongoing assessment of the battlefield and creating the plans for both successful expansion and defense of the territory. The original word strategia also implied an element of "art". It was not simply data and analytics, but the ability to continually review, interpret and creatively use the information being gathered. The field of battle is always changing and so is your company. You need to review your plan regularly to assess and adapt to the changes. A quarterly review is ideal.

When including details about reviewing and revising your business plan, it's important to demonstrate that you have a structured process in place. Focus on key aspects such as frequency, stakeholders involved, and the criteria for evaluating and updating the plan. Emphasize the flexibility of your plan and its ability to adapt to changing circumstances. Remember, clarity and conciseness are key when presenting your review and revision strategies in a business plan.

Don’t lose the message. The foundation remains the same, although the path is changeable. The art of listening will shape growth.

One of the most important things in the business plan is to keep revising it to reflect the following: - Updating the key assumptions as they change during the planning stage - Learnings incorporated from constant feedback received from the investors, partners - Building a dynamic financial plan that can take care of various scenariors, change in economic outlook, availability of resources and so on.

Keep your business plan concise and make sure it answers your 5 friends inquiries 1.who 2.why 3.when 4.how 5.Where These are your 5 friends that you should keep close to you in every situation and avoid getting into unnecessary details or paralysis by analysis...sometimes analysing too much will keep you static..go into the dynamic state and avoid too much details

Nothing can be more important than brevity. A business plan while being complete and addressing key components at the same time also needs to be concise and making the point. I have come across plans that go on and on explaining the idea, the execution and just so many other unnecessary details. While it is understandable from a founders perspective to be in love with his/her creation, it's equally or more important to keep the audience in mind and what they are looking for. So many times "LESS IS MORE"

To address this issue, I would like to emphasize the importance of the so called «3 C’s»: clarity, consistency and conciseness. (Key factors of any sort of communication that claims to be effective). If you adhere to these features when designing your overall plan, your chances of failure will be greatly diminished.

I put a proposal on Robert(Bob) Bass' (a Fort Worth Texas billionaire) desk ...and it got rejected until it was all on one page!

My favorite business planning tool has long been the “One Page Business Plan.” Plus a few proforma financial pages. Nobody reads a long business plan. Most often, not even 3 or 4 pages. Even less likely they will remember or follow it. It often takes more work and precision to get it into just one page, but when you do so, you have a tool that everyone sees, understands, and follows.

If you're not asking for money or permission from a board a "business plan" is a pure waste of time. For a small business that should be able to carry out its own course with minimal resources planning should be a simple map designed on a piece of paper showing clear steps to sales and revenue which is the ultimate goal. Who buys, what problem does he solve, how much he spends, what are you selling and how it differs from competition, how do you deliver and what's the selling point. If you have these basics down you're in business. So, plan small and be flexible because like Mike Tyson said "everyone has a plan until they get punched in the face".

All this is good in theory. But in reality, people invest in people, not in excel based calculations, or pitch decks. A passionate founder with laser focus on his vision will draw more value than any business plan ever will.

Make sure your Business Plan thoroughly explains each section as if the reader knows nothing. You don't know who or how many people need are involved to gain final approval. For example, I know of a situation when the financial guy rejected a Plan because he looked at the numbers, but did not review the product info to find out that those numbers were only for Phase I. Make sure that your product/service/concept is thoroughly explained, the methods of marketing/advertising/distributing are detailed, and that the financials line up. You never know how many people with a specific expertise will be involved in the approval process.

I think in small businesses, the owner knows many about market, technology, processes and something these features. The most important item for small businesses is having a financial vision. Not only the margins of profit but also considering the obligations, credit and providing capital.
