In my experience, clear goals need to consider the diverse levels of entry in using technology for each member of the community. It is not enough to establish a general goal or purpose for integrating technology. An effective community of practice will consider the skills, knowledge, and comfort level of each participant so that goals can meet the needs of all participants.

Vision: Instead of technology integration let's begin to integrate learning into technology. Or "learning integration" for short. For example, forget about courses, semesters, units, and lessons. Learning integration causes people to integrate learning into technology and not technology into the status quo. Think about that. The difference is huge! The latter sustains the model of one teacher to a class of many learners while the former allows thousands of teachers to help each learner as part of a personal learning community anywhere, anytime. That's how people create new and better ways of learning.

One option that worked for us was the establishment of tech playgrounds or sandboxes where teachers would join an in-person play session to learn about a tool and share best practices for integrating it into their teaching practice. When the community of practice came together in an informal setting to play with a tool we wanted to implement, everyone was open to sharing, asking questions, and supporting one another. This worked much better than formal training sessions that often felt imposed and rushed.

Therefore, it is important to establish some norms and roles to guide the CoP interactions and expectations.
