AI products, culture change, and transformation only take hold if you meet the business and customers where they are, not where you think they should be. My secret to data and AI success for eight years is… I start every new client onboarding and fractional CAIO engagement with a framework called ‘Meet the Business Where It Is.’ Every business is different, and every AI transformation journey will be, too. I assess the business's current state but, more importantly, how it got there. History, context, and necessity are critical to ground transformation in reality. I take the approach of empathy towards continuous improvement. Businesses that consistently improve are always fixing, which means they are never perfect. The starting point, no matter how dysfunctional, is just the baseline. The goal is to leverage technology to improve that baseline every quarter. Business strategy dictates opportunities, and opportunities dictate transformation. “Transform or else” doesn’t work. AI transformation must be justified upfront with near- and long-term returns. Frameworks assess the business, discover opportunities, support culture change, and accelerate improvement cycles, but they must flex to meet the business where it is. We can’t pretend there won’t be roadblocks. I have over 80 frameworks because transformation doesn’t care about your playbook. AI strategy must inform decision-making across the business, not just in the data team. Frontline leaders best understand their team and customers' needs. Empowerment is control and authority. Distributing both across the business requires a single decision-making framework to ensure alignment rather than chaos. It was a pleasure to join ADAPT, Software AG together with various industry CIOs at a round table last week to discuss “Revolutionising Productivity and Operational Agility through Process Optimisation”. As Boards increasingly ask their C-Suite how they are utilising AI and other emerging technologies to drive the business forward, we cannot forget the importance of ensuring business processes are optimised before we seek to automate them to truly realise return on investment. Moreover, data sets need to be aligned to processes with the appropriate governance to ensure the business is provided with accurate insights as we leverage AI technologies. Toughest question of the day? “I had one exec that killed our transformation program because he wasn’t onboard. How do you get people onboard with your transformation?” Transformation is all about humans. Would you launch a new business, a new product, a new service without understanding your target audience? Digital transformation isn’t just digitization! Too many organizations think digital transformation means taking a broken, outdated process and putting it online. That’s not transformation, it’s just moving the problem around. If the process didn’t work on paper, it’s not going to magically work better with an app or software. Real transformation means rethinking how things get done. Here’s the thing: digitizing bad processes can actually make things worse. On paper, there’s often room to make manual adjustments or bypass the system to do what’s needed. But once a flawed process is automated, those inefficiencies become locked in. Now, instead of a workaround, you’ve got a rigid system that creates even bigger headaches! So, where do organizations stumble? - Focusing on tools instead of outcomes. It’s not about how flashy or advanced the software is if the process it supports is fundamentally broken. - Not questioning outdated workflows. Just because something’s always been done a certain way doesn’t mean it should be. - Confusing busywork with progress. Digitizing a hundred processes doesn’t matter if none of them actually make your organization smarter or more efficient. Digital transformation should force us to ask hard questions: Why does this process exist? Does it still serve a purpose? Can technology help us improve, replace, or even eliminate it entirely? Let’s stop trying to dress up outdated systems with new tech.
