In many of my client quarterly planning sessions, we do an exercise I call “Personal Development” coaching. Each leader identifies one thing they want to improve about themselves, such as: - Getting better at asking for help - Doing a better job of engaging in debate on the team - Losing 20 pounds… It could be anything. Once identified, the team gives them coaching on ways to achieve these goals. The power of this seemingly simple exercise is threefold: 1. Each member of the leadership team gets help on something they want to improve. 2. By sharing something personal, the team practices vulnerability, becoming more comfortable sharing things they wouldn’t normally share, which builds familiarity and trust. 3. The team learns how to become better coaches…for each other and for their direct reports. By the way, better coaching isn’t about giving better advice, but asking better questions to get to the heart of the problem. This allows the leader to figure out the answers for themselves. If this third benefit helps them become better coaches, the exercise's benefits cascade to all levels of the organization, because leaders will be able to apply their new-found skill at asking questions and truly coaching members of their team. I have come to learn that coaching's success ultimately lies with the coachee, not the coach. The extent to which our coachees follow through with agreed-upon actions is what determines coaching's impact.
