We are honored to spotlight Larry Liu , the founder and CEO of Weee! , America’s largest online Asian supermarket. Larry has grown Weee! to the fastest and largest growing e-grocer in North America. He is a serial entrepreneur, having previously founded Happitail, an eCommerce startup focused on achieving product arbitrage for leading eCommerce websites.
What inspired you to found Weee!?
In 2014, I saw Chinese immigrants in the US created WeChat groups to buy hard to find Chinese food in these groups. I later realized that ethnic minorities didn’t have easy and affordable access to the food they love. The problem was structural. The market needed a company to solve this problem better.
What is your advice for founders at the pre-seed/seed stage? What is something you would have done differently if you could go back in time?
Understand what structural advantages you have over the incumbents. These are the things that even the incumbents want to do, they can’t do. In addition, how these structural advantages make your target customer’s experience dramatically better than what they have today. If I had known this, I would have been able to tell the story a lot better and probably raised more capital sooner.
What’s a small, step-change habit that has served you well, and you would recommend other founders to adopt?
Always try to forecast the outcome of actions. With the forecast, I can understand what assumptions are wrong so I can create a better mental model for the business.
What was the toughest challenge you overcame at Weee!? How did you overcome it; what were your biggest lessons coming out of that experience?
The toughest challenge is to achieve true product market fit for a sizable customer base. It’s easy to achieve product market fit in a small niche. However, that will not make the company a large enough company. To achieve PMF for a large customer base, I needed to deeply understand the customer’s needs, the mega trends (technological, demographic, etc.) that created these unmet needs, as well as the incumbents and their structural deficiencies. Also, I needed to figure out a way to build a business with structural advantages and with a viable business model.
My biggest lesson is to always think first principles. Don’t settle on answers at the surface level. Always try to build an accurate mental model for the business that matches reality.
What’s your newest obsession/hobby?
I am learning Japanese on Duolingo and I have a 500 day+ streak.
