Here are four insights from BlackBuck's journey to build a defensible business in India's multi-billion trucking market 👇🏻 𝟭. 𝗨𝗻𝗱𝗲𝗿𝘀𝘁𝗮𝗻𝗱 𝘁𝗵𝗲 𝗻𝘂𝗮𝗻𝗰𝗲𝘀 𝗼𝗳 𝘁𝗵𝗲 𝗶𝗻𝗱𝘂𝘀𝘁𝗿𝘆: The trucking industry in India is unique, and both supply/ demand can be affected by external factors. During the rainy season, truckers are more likely to use BlackBuck's platform because there is less demand for trucks. Shippers don't want to ship materials that could be damaged by rain, and there are fewer working days due to the rain. During Diwali, however, demand for trucks increases, but supply is low because truckers are busy. This makes it difficult for shippers to find trucks, and they are often willing to pay higher prices. 𝟮. 𝗧𝗲𝘀𝘁 𝗯𝗲𝗱𝘀 𝗺𝗶𝗴𝗵𝘁 𝗻𝗼𝘁 𝗯𝗲 𝗽𝗼𝘀𝘀𝗶𝗯𝗹𝗲 𝗶𝗻 𝘀𝗼𝗺𝗲 𝗕𝟮𝗕 𝗺𝗮𝗿𝗸𝗲𝘁𝗽𝗹𝗮𝗰𝗲𝘀: They attempted to create a test bed in the Northwest Corridor of India, which accounted for 35% of the country's shipping. However, the truckers/ shippers operating here originated from across the country. A shipper in Karnal might ship rice all over India, not just within the Northwest Corridor. Similarly, truckers in the Northwest Corridor might also operate in other parts of the country. BlackBuck had to be prepared to operate pan India from the beginning. 𝟯. 𝗕𝟮𝗕 𝗺𝗮𝗿𝗸𝗲𝘁𝗽𝗹𝗮𝗰𝗲𝘀 𝗰𝗮𝗻 𝗯𝗲 𝗰𝗵𝗮𝗹𝗹𝗲𝗻𝗴𝗶𝗻𝗴 𝘁𝗼 𝘀𝗰𝗮𝗹𝗲 𝗾𝘂𝗶𝗰𝗸𝗹𝘆: BlackBuck initially focused on acquiring demand from Enterprise clients, but this approach had limitations. Enterprise clients typically have long payment cycles, which created working capital challenges for BlackBuck. But even after scaling demand, supply took much work to acquire and retain. Because of their pan-India deliveries, they randomly requested loads from across the country. Matching supply with demand at the right time and place proved to be the most challenging part of this puzzle. 𝟰. 𝗔𝗱𝗱 𝘃𝗮𝗹𝘂𝗲 𝘁𝗼 𝗯𝗼𝘁𝗵 𝘀𝗶𝗱𝗲𝘀 𝗼𝗳 𝘁𝗵𝗲 𝗺𝗮𝗿𝗸𝗲𝘁𝗽𝗹𝗮𝗰𝗲: For shippers to find value, they needed a choice of truckers active on the platform. Truckers needed shippers who would give them loads when they needed them at specific locations. They brought a steady supply of demand (shippers) through contracts, but truckers did not operate with contracts. So, to build value and drive trucker retention, they started building subproducts unrelated to their marketplace. • Toll cards, which allowed truckers to pay tolls electronically. • Loans to expand/ manage/ upgrade their commercial vehicle fleet. • Fuel cards, which provided truckers with volume discounts on fuel. • A telematics product that allows truckers to track their trucks and drivers. As truckers started using these sub-products, they eventually took loads from the platform. The chicken and egg problem is solved!
