The most difficult mindset shift I had to make was when I transitioned from flying USAF jets to leading formations of special operations helicopter aircrew. Prior to that transition, my mindset was "I need to get things done"...I was accomplishing the mission with my jet and my wingmen. After that transition, I came to realize the special operations mission was too complicated for me to lead from a position of "doing and telling." I had to transition from that mindset to one of creation...creating an environment of learning with common mental models, processes, and building leadership potential across my entire team. My thinking had to change from "I am responsible for getting things done" to "I get results by and through our people working in a great environment that I create and build." I had to accept that despite my Air Force Academy degree, my years of flying jets and my rank, I was probably not the smartest person in my crew of 6, some who were literally a couple years out of high school. I'll be honest...it was a humbling experience. Even after my mindset shift started, I took about 1-2 years for my ego and my behaviors to catch up. However, once I saw the world differently, I had only one choice: align my ego and behaviors with my new vision. I had to be smart enough to know that I wasn't the smartest person in the aircraft or formation and had to be smart enough to know my job was to create the environment that brought the best out in our people. Lead with a new mindset and give yourself relief. You are no longer responsible for getting things done. You are responsible for results, but you will not achieve results by telling and doing...you achieve results by creating and building. Create and build a culture of respectful truth and success by helping your people instill high quality, consistent, and repeatable processes and common mental models while developing leadership potential in your teams. You will achieve more than you expected...and you will come to respect more fully the people who work for you as you release their full potential. This is good to see. Process and efficiencies are important, but I too often see companies focus on these to the exclusion or detriment of the "people" stuff. I'll say it until I'm blue in the face: engagement and culture are big drivers of competitive advantage, high performance, and high returns.
